E-commerce & Commerce Platform Engineering

Your platform takes a slice of every order. Keep it instead.

We design, build, and scale storefronts and marketplaces — and migrate merchants off Shopify Plus, BigCommerce, Magento Commerce Cloud, and Salesforce Commerce Cloud onto owned headless stacks. The pitch is margin: you already feel the fees every month.

The problem

Four charges on the same sale

A hosted platform charges a plan, a revenue share, a per-transaction fee — and then the app stack charges again on top. Every one of them scales with your growth.

Plan

The subscription itself, tiered so success moves you up.

Revenue share

A percentage of GMV, taken whether your margin was good or not.

Transaction fees

A markup on payment processing above the raw rate.

The app stack

Search, reviews, subscriptions, bundles — each its own monthly bill.

The fear, answered first

You will not lose your rankings or your order history

Losing SEO or order data is the biggest fear in any replatform — so it is the first thing we engineer for, not a caveat in the contract.

  • Everything migrates

Products, customers, orders, and reviews move in full — verified against the source platform before cutover.

  • SEO-preserving URL migration

URL-for-URL redirects mapped and tested before launch, so search equity transfers instead of evaporating.

  • Zero-downtime cutover

The new stack takes traffic while the old store still stands. No maintenance page, no dark weekend.

What we build

Core capabilities

  • Headless storefronts and replatforming
  • Escaping revenue-share and per-transaction fees
  • Owning the customer data outright
  • Customization past the limits of any hosted theme
  • B2B and wholesale portals
  • Subscription commerce
  • Multi-currency and multi-region storefronts
  • ERP, POS, and 3PL integration
  • Payment gateway integration
  • PCI-DSS compliant checkout

Intelligence built into the storefront

Semantic product search

Shoppers search in their own words and find the right product — intent, not keyword matching.

Personalized recommendations

Driven by your own order history, on your own infrastructure.

Dynamic pricing

Rules and models you set, not a platform app's black box.

Demand forecasting

Stock matched to what your sales history says comes next.

Returns and fraud prevention

Patterns flagged before they become losses.

AI support agents

Grounded in your catalog and order data — they answer from facts, and hand off when they should.

Platform options

Four stacks, trade-offs included

We recommend per case, not per commission. Where an option carries a licence cost or a bigger build, it says so here.

Next.js + Medusa

Strong default for most D2C brands

Open-source, Node-based, fully ownable. Smaller plugin ecosystem than hosted platforms — custom work replaces apps.

Next.js + Saleor

GraphQL-first, strong multi-channel

Excellent API surface and multi-currency support. Python stack — best when your team can operate it or we run it for you.

commercetools

Enterprise, high-SKU, multi-region

Managed and battle-tested at scale, but it is itself a subscription — you trade platform fees for licence fees. We say so.

Fully self-hosted custom

Unusual models the platforms can't express

Total control and zero licence cost, highest build investment. Justified when the workflow is genuinely yours alone.

Run your numbers

What do the fees add up to?

Honest by design: payment processing survives the migration — only the platform's markup counts as savings.

Three-year savings on an owned headless stack estimate

$200,187 – $392,187

The platform costs $246,600 this year — $898,238 over three years as GMV grows 25% annually.

Based on the assumptions shown below. Book a real audit for a number you can take to the board.

Year-one fees by type

Platform plan$27,600
Revenue share$50,000
Payment processing$145,000
App subscriptions$24,000

Assumptions in this estimate

  • GMV grows 25% a year — adjust it above. Platform fees scale with GMV, which is the whole problem.
  • Payment processing is not eliminated by migrating. We assume a raw rate of 2% remains; only the platform's markup above that counts as savings.
  • An owned build absorbs about 60% of app-stack spend — some third-party services stay.
  • Owned build cost is a range, $60,000–$180,000, plus 20% of build per year to run.

After launch

  • Conversion-rate optimization on your own analytics, not an app's
  • Performance monitoring with real budgets for page weight and speed
  • Peak-season load readiness, tested before the season — not during it

Who this is for

Founders, Heads of E-commerce, and CTOs at D2C brands and online retailers in the $1M–$100M GMV range — losing margin to platform revenue share, app-stack subscriptions, and transaction fees, or unable to build past the limits of a hosted theme.

The metrics we are judged on: recovered margin, conversion rate, and peak-season stability.

FAQ

Before you ask

Will I lose SEO rankings or order history?

No. Rankings are protected with URL-for-URL redirects mapped and tested before cutover, and every product, customer, order, and review migrates in full — verified against the source platform.

How long does migration take, and is there downtime?

Timeline depends on catalog size and integrations; the cutover itself is zero-downtime — the new stack takes traffic while the old store still stands, and rollback stays available until you retire it.

What happens during peak season?

We load-test against your peak traffic before the season and never schedule a cutover into it. An owned stack also means no platform-wide outage you can only watch.

Who maintains it after launch?

Your team, if you want — the code and documentation are yours. Or we stay on for monitoring, CRO, and peak-season readiness under a retainer you can end.

Who owns the code?

You do, with full source escrow during the build. The storefront, the data, and the roadmap belong to the merchant.
